The Real Cost of Switching Layouts

The case for an alternative keyboard layout is usually presented as a benefit with a footnote about a transition period. It is more honest the other way round: switching is a substantial, multi-week cost with a benefit attached that is real but smaller and slower-arriving than the pitch implies.

This page is the accounting. Not an argument against switching — people do it and are glad they did — but a full statement of what is being spent, so the decision is made with the price visible. Several of the costs are ones nobody mentions until you are three weeks in and discovering them personally.

The short version: expect weeks below your old speed, expect to relearn things that are not letters, and expect other people's computers to be a permanent low-level nuisance.

The speed trough is deeper than expected

The first surprise is the floor rather than the duration. Switching does not drop you to a beginner's speed; it drops you well below it, and the reason is competition rather than ignorance.

A true beginner has no incorrect reflexes. A switcher has a complete, highly practised set of them firing on every keypress, and the new position has to win against a habit with hundreds of thousands of repetitions behind it. That interference is worse than an empty slate, which is why the first week is often described as unusable rather than slow.

The trough is usually measured in weeks rather than months for basic function, with full recovery to previous speed taking considerably longer. The variance between people is large enough that any specific promised timeline should be treated with suspicion. What is consistent is the shape: a very bad first fortnight, a steep recovery, then a long tail where you are nearly back and not quite.

Everything that is not a letter

This is the cost that surprises people, because layout discussions are entirely about letters.

Shortcuts are the biggest item. Colemak deliberately keeps Z, X, C and V in place to protect the most common ones, but every other shortcut in every application you use has moved — every editor command, every browser shortcut, every application-specific key. Those are not typing, they are muscle memory of a different kind, and they break silently: you press what you always pressed and something else happens.

Gaming is affected in the same way and more sharply, because movement keys are positional rather than semantic and the standard cluster no longer sits where your hand expects it.

And anything you type without reading — a password you know by shape rather than by letters, a frequently typed command — becomes unreliable, because that knowledge was stored as a sequence of positions rather than characters.

The shared-computer problem is permanent

Unlike the speed trough, this one does not end.

Other people's machines are QWERTY. Public terminals, a colleague's laptop, a client's meeting-room computer, kiosks, and anything with a locked-down operating system where you cannot install a layout. So is every phone and tablet on-screen keyboard, which do not offer these layouts at all.

That means a switcher either maintains both layouts indefinitely or accepts being slow whenever they are not at their own machine. Maintaining both is genuinely possible — many people report the two eventually separate cleanly, cued by the physical keyboard — but it takes longer to reach and it is a real ongoing cost that no amount of practice removes.

Some people carry a portable layout on a USB stick, or use hardware-level remapping in the keyboard itself so the board presents the layout to any computer. Both work; both are a small permanent tax of a different kind.

How to price the benefit honestly

The measurable benefits are reduced finger travel and fewer same-finger bigrams. Those are real properties of the arrangement, computable from letter frequencies, and not in dispute.

What is disputed is what they translate to. For most typists the dominant determinants of speed are practice volume, whether they look at the keys, error rate and rhythm — all of which swamp the layout's contribution. A switcher who practises intensively for two months will be faster afterwards, and a large part of that is the two months of intensive practice.

The comfort claim is on firmer ground than the speed claim, because reduced travel is directly experienced rather than inferred. Many switchers report their hands feel better even where their speed only returned to par.

The honest framing is therefore: expect comfort more confidently than speed, and expect the speed gain — if any — to be modest and hard to attribute.

When switching genuinely makes sense

Three cases where the accounting comes out clearly in favour.

You are learning to touch type from scratch, or close to it. There is no habit to fight, so the largest cost simply does not apply, and the shared-computer problem is the only remaining one.

You have a specific comfort motivation and have already addressed the hardware. If posture, keyboard geometry and setup are sorted and something still bothers you, reduced finger travel is a lever you have not pulled. Hardware first, though — ortholinear and split keyboards address problems letters cannot.

You find it interesting. This is a better reason than it sounds. The transition is long and dull, and people who are enjoying the process finish it while people motivated purely by an expected speed gain tend to stop during the trough, having paid the cost and collected none of the benefit.

When it does not, and what to do instead

If your goal is to be faster, the cheaper interventions have not been exhausted. Learning to stop looking at the keys is worth more than any layout change and costs less; the mechanism is in why not looking at the keys works. So is reducing your error rate, for the arithmetic reason set out in accuracy versus speed.

If you have hit a plateau, a layout change does not address any of the usual causes — a hand that drifts on QWERTY will drift on Colemak, and uneven rhythm is unaffected by which letters are where. Those causes and their actual fixes are in why typing speed plateaus.

And if you type for a living on a schedule, the weeks at reduced speed are a direct cost to someone. That is a legitimate reason not to, and it is worth stating rather than treating the transition as free time.
